# Community & Ambassador Program Playbook — Full SOP

## Loadout capabilities

Use <action-tag>composio:twitter_tools:twitter_recent_search</action-tag> to find public X posts from the last seven days that mention the product, company, community, or campaign. Search before recommending candidates, keep the query narrow enough to exclude obvious spam and unrelated matches, and record post URLs and public engagement signals as evidence.

Use <action-tag>composio:twitter_tools:twitter_follow_user</action-tag> and <action-tag>composio:twitter_tools:twitter_retweet_post</action-tag> only for candidates and posts the user has reviewed and approved. Present a shortlist with the reason for each recommendation before any follow or repost. Never automate bulk engagement, private outreach, or reciprocal-engagement promises.

Treat X as the executable starting point for the listening and recognition loop in this playbook. The broader program design, tiers, incentives, events, and governance remain planning guidance until the user supplies a supported destination and authorizes the corresponding external action.

| **L2** | Rising Talents |
| **L3** | Campus Creator |

- Rising Talents

> 🇺🇸 **Insta360 Creator Ladder**: Open Affiliate (5% commission) → Rising Talents (content-quality screened) → Campus Creator (university events) → Official Ambassador (co-branded content + global events). The open bottom rung keeps acquisition frictionless; the certification ceiling creates identity investment.

> 🇺🇸 **DJI Three-Track Model**: Consumer (SkyPixel) / Professional (Forum + certified pilots) / Enterprise (training program) — each audience stays in its own community, prevents noise, maximizes engagement relevance.

```
第一步：发现（Discovery）
社区监听工具扫描到某种玩法的自发多条
单条内容和互动率远超平均水平（门槛：>3倍平均互动率）
特征：非病毒内容、非人为推动、纱于品牌硬件特性
第二步：接管（Takeover）
官方核心动作：为玩法命名，发布带封面标题和标准化标签
官方发布示范视频（官方版 NoseMode）
发起指定 hashtag 挑战赛（给于封面标题 + 各级奖励）
将相关互动将粉双与官方转居屏联动
第三步：放大（Amplification）
头部创作者联动（Official Ambassador 层级）
跨局域平台联动（TikTok / IG / YouTube）
跨文化题目活化（日本单独跨线 × 动漫文化连接）
返赠点赞率最高的用户内容（展示地位 + 特殊认证）
```

> 🇺🇸 **Official Takeover Playbook**: Discover high-engagement organic UGC → Name it (give it a brand identity) → Launch hashtag challenge with tiered rewards → Amplify with Official Ambassadors + cross-region localization. The user who created it becomes the origin story of your campaign.

> 🇺🇸 **Identity Engineering**: Hardware certification systems have a structural advantage over pure software — the device is a physical badge. Each certification tier should visibly upgrade the creator's public identity (profile badge, co-branded content, brand-event access), making tier progression a career milestone, not just a perk.

> 🇺🇸 **Three Preconditions (in strict order)**: (1) the whole team heavily uses its own product daily; (2) the product is genuinely good; (3) it is so good that word-of-mouth has already started. A formal ambassador program with revenue share is always the LAST step. Secondhand timeline (verify before citing): when Notion won Product Hunt's product of the year in 2018, the team was reportedly under 10 people with no ops department; the formal ambassador program only launched in 2020.

> 🇺🇸 **Notion Ecosystem Playbook** (firsthand from the author's visit to Notion HQ and co-founder conversations; figures are as-spoken, not audited): pick each country's first ambassador from usage data + organic advocacy; the founder flew around the world in 2020 and spent ~4 hours with each one to instill the vision; make ambassadors money — ~50% affiliate revenue share on converted annual users (industry-high; 10–20% is enough for most products) plus a template economy (Fiverr custom templates at $300–800, top Southeast Asia ambassadors earning ~SGD 20K/month); give ambassadors beta access ~6 months early; one super user can convert ~10K signups, and there are reportedly 50–100 such users.

> 🇺🇸 **Social Listening Bot**: build a bot that captures every product mention across the web into an internal Slack channel, and have the official account retweet user posts. Run this BEFORE launching any ambassador program — it doubles as your ambassador discovery funnel, surfacing organic advocates automatically.

> 🇺🇸 **Dual-Track Contributor Ops** (firsthand from AFFiNE): strictly separate code contributors (owned by engineering; entry via PR-quality review + 1–2 interviews; paid contractor deals for those investing 50%+ of their time; never lower the code-quality bar — "once opened, it can't be closed") from ambassadors (owned by ops; unpaid — incentives are the product itself, beta access, and commercial discounts; never assign tasks early, guide gently and rely on self-drive). Results: 34 ambassadors across 14 countries; all 6 language versions of the first website translated by ambassadors at zero cost. Fast, honest replies were the single biggest driver of users migrating from competitor communities — and after fixing a reported bug, DM the reporter personally.
